Overview

A practical model for the work.

Confidentiality notice: the client label and selected details have been anonymised and adapted. This representative case study demonstrates the type and standard of engagement Eastgate can deliver; it does not identify a traceable client or make independently verifiable client claims.

Company A needed more than another reporting dashboard. Its leaders wanted a practical management tool that would help teams see exceptions early, assign action and hold a consistent weekly performance conversation.

From reporting to operating rhythm

The engagement began with interviews and working sessions across store operations, merchandising and leadership. Eastgate mapped which decisions were slow, which reports were duplicated and where teams disputed the underlying numbers.

Designing the command centre

The resulting design centred on a small set of role-specific views: network health for leadership, comparative performance for regional managers and a prioritised action queue for stores. Each metric included an owner, refresh rhythm and escalation rule so that the interface supported action rather than passive reporting.

The challenge

What needs to change.

The client relied on separate spreadsheets, email updates and manually assembled reports. Store and regional managers lacked one reliable view of performance, stock risk, overdue tasks and operational ownership.

The approach

How Eastgate would structure the work.

Eastgate mapped the decisions made at store, regional and leadership levels, created a shared KPI dictionary, and designed a modular command-centre experience around daily and weekly operating routines.

  • Operational process mapping
  • Dashboard experience design
  • Data and measurement strategy
  • Phased implementation roadmap

Proposed outputs

What the engagement is designed to create.

  • One agreed measurement framework across store, regional and leadership teams
  • Role-specific dashboard views focused on exceptions and required action
  • A prioritised implementation backlog covering data, workflow and ownership
